I work using serial numbers not years equipment was made but i assume your 3204 has the turbo. Black smoke is unburnt fuel so i would say...
1. Not Enough Air For Combustion
Check air cleaner for restrictions. Check inlet manifold pressure. Inspect turbocharger for correct operation.
2. Bad Fuel Injection Valve(s)
3. Wrong Fuel Injection Timing
3204 are know for blowing the head gasket between cylinders and so loosing power and compression. depending on how its blown, at idle of no load it can sound ok. the easy way to check is to remove the air cleaner elements and listen to it run. you'll hear it if its blown.
