Sounds like you have an exhaust valve stuck open or broke,take off the rocker cover and rocker shaft,check that all the valve springs are near enough the same height,if you find one higher or lower there is a problem with the valve,try not to start the engine as if a valve has broken more damage will be done,you will have to pull the head.
